Coaches Need Coaches Too: How Systems, Consistency & Tough Love Build a Stronger Gym (and Life)

If you’ve ever struggled to stay consistent with your fitness routine—or felt guilty for falling behind—this blog is for you. In our latest Breathe CrossFit podcast, Toni Roy shares hard-earned lessons from behind the scenes of running a gym, coaching others, and managing her own habits during a busy season of life (and pregnancy).

Here’s what you need to know—whether or not you listen to the full episode.

1. Coaches Need Coaches Too

Just like members benefit from accountability, so do business owners. Toni shares how her weekly calls with her business mentor help keep her on track. “If I don’t follow through on my own promises, how can I ask that of our members?” she says. Her mentor’s tough love helped her recognize she was slipping on her podcast publishing habit—and correct it before inconsistency became the new normal.

Lesson: If you’re slipping on something important, ask yourself: would I let a client do this? If not, it’s time to coach yourself like you mean it.

2. Systems Save You (Especially When Life Gets Busy)

Whether you’re running a gym or just trying to juggle workouts with a busy family schedule, systems help. Toni shares how she organizes her week into four categories:

  • Urgent: Must-do items
  • Somewhat urgent: Can wait, but not forever
  • Not urgent: Low-priority tasks
  • Golden hour improvements: Projects that make recurring tasks more efficient

One member even numbers her to-dos to determine priority. The key takeaway? Without a system, you’re reacting. With a system, you’re progressing—even if life throws you curveballs.

3. Inconsistency Isn’t a Character Flaw—It’s a Pattern You Can Break

Toni talks about members who feel like failures for missing workouts. Her advice: stop thinking all or nothing. Instead of giving up because you can’t work out 3–5 times per week, aim for one day. Or start with hydration, like drinking 10 oz. of water in the morning. Stack wins. Build confidence. “No one I’ve met can’t do something to improve their health right now,” she says.

4. Tough Love Isn’t Mean—It’s Honest Coaching

We often hesitate to be direct with people we don’t know well. But as Toni points out, holding back on tough love doesn’t help anyone. “If I’ve had 100 tough conversations with members, 99 of them led to positive change. The one that didn’t? That person found something better for them—and that’s still a win.”

5. Hire Slow, Fire Fast—and Protect Your Culture

Behind the scenes, Breathe CrossFit is onboarding new staff to prepare for Toni’s maternity leave. She shares red flags from past interviews, lessons from hiring the right people, and why it’s more important to protect your gym’s values than to rush the wrong person onto the team.

Final Thought:

You don’t have to be a business owner to benefit from these lessons. If you’re struggling with motivation, leadership, or just want to be more consistent, start small, systemize your week, and don’t be afraid to hold yourself to a higher standard.
